Communications, wellness prove challenging for HR
As demographic shifts transform the nature of the U.S. workforce, and the benefits industry continues to adapt and innovate, employee communications and wellness have arrived front and center as top HR challenges. Participants and speakers at EBN's 20th Annual Benefits Management Forum & Expo in Dallas testified to the power of effective communications and wellness programs to bring a return-on-investment and improve retention. Helping workers get healthier while containing benefit costs is no easy task, especially in the age of long workdays, sprawling commutes and 24/7 access to work via e-mails, cell phones and BlackBerries. Gene Lanzoni, vice president of global market research for Prudential Financial, told conference attendees, "More companies are trying to take a more holistic approach to how they view benefits. The benefits balancing act is getting tougher." Communication challenges Even though companies consider employee communications a priority, research shows that communication efforts "are falling short in helping employees make the best decisions for themselves and their families," Lanzoni said. Only 35% of employees and 21% of employers rate benefits communications as "highly effective," according to a recent Prudential survey. Lanzoni recommends targeted and relevant messages, based on life stage, age and income, because that's what employees want. About 70% of surveyed employees showed a high interest in tailored benefits information. BMF&E attendees agreed on the importance of effective communication. Marge Correa, director of compensation and benefits for Network Appliance, a Sunnyvale, Calif.-based provider of data management solutions, stressed the importance of candid and open communication, even when it's bad news. "If [workers] don't believe management genuinely cares about them, if they feel they don't have a voice, if they don't like the people they work with, you're best-of-class [benefit] programs may fall short," she explained. "You can have the best programs, and if you don't communicate them, nobody knows about them." Likewise, Keith Wiedenkeller, senior vice president of HR at AMC Entertainment, which operates movie theaters, stated, "Our biggest challenge continues to be communication and education. All the other stuff is just wasted if you don't communicate it." Face-to-face communication is "invaluable" because it allows you to see employees' attitudes and responses to benefit changes and to know whether they understand your message, he explained. "There is no substitute for face-to-face communication. Once we did that, it paid off," he recalled. "We also tried to make our communication a little fun." He recommends taking a well-rounded approach to communications, emphasizing positive messages and including employees' spouses in meetings about benefits. "Some people need that face-to-face" communication from the company to be motivated and engaged, according to Sherri Samuels-Fuerst, senior HR manager at Sargento Foods. That doesn't mean firms should avoid sending electronic messages. Cindy Olivo, director of benefits at Hitachi Consulting, said online communications and online tools "are extremely important for our employees. They travel all the time. Everything they want is contained on their laptops, so if you don't provide it in that manner, that is a problem." Hitachi Consulting uses focus groups and an annual employee survey. "A lot of times, what we perceive they value is not what they value, and demographics play a big role in that," Olivo said, noting that there tends to be "a disconnect" between employees' needs and their actions. "The problem is trying to get their attention," she added. "You have to know your workforce in order to communicate well to them and not overcommunicate." (Read more about communication on page 40.) Correa recommends using focus groups and employee surveys to find out what workers value most. When her company tried that approach, it discovered that workers really wanted predictable benefit costs, rather than unpredictable premium hikes. Lanzoni noted that half of all workers feel pressured for time when making benefit decisions during open enrollment. "Giving employees more time is important because it increases benefits satisfaction," he suggested. Selecting benefits "is the last thing on their list," Olivo remarked. "They know they have to do it." Wellness programs Wellness and prevention programs remain popular with employers, despite an arguably unproven track record, Lanzoni said. "For most companies, it's been moderate, at best, success," he commented. Among companies with healthy lifestyle programs, 20% considered them highly effective, 60% called them effective, and 20% considered them ineffective, according to the Prudential survey. Sandra Morris, senior manager of employee health care benefits at Proctor & Gamble, emphasized the need to communicate programs well. "Incentives alone are not enough to achieve [preventive care] goals. Paying 100% is not enough. Without that [good communication strategy], it will fail," she warned. Proctor & Gamble's wellness program includes a $40 incentive for workers who take an online health risk assessment, $80 for completion of a weight-loss or smoking-cessation program, $160 for completion of a disease management program and 24-hour phone access to a registered nurse and health advocate. Morris said individuals who really need the wellness program are enrolling in it - not just the fit, healthy folks. "Our medical spending is beginning to drop. That's what we were looking for," she said. When wellness programs are "done right, the results are fantastic," asserted Karen Roberts, senior vice president at Aon Consulting. She recommends using annual health risk assessments and sending specific, relevant wellness messages to workers. "It's got to be tailored, individualized information," she added. "The health risk assessment is the most important arrow in the quiver. It tells us who is ready to make a change. There are some people who are never going to change." Quest Diagnostics, a Lyndhurst, N.J.-based firm that provides laboratory diagnostic testing, gives workers $20 per month off their health premiums for taking a health risk assessment each year. After Quest told managers that their share of the premium would go up if they didn't take a health risk assessment, participation more than doubled from 11,000 workers to 29,000 workers. Fred Williams, director of health benefits management for Quest, said, "Incentives work, but make sure you're incenting the right thing. We need to get at least 70% of our employees doing a health risk assessment every year. If we stay around the 20% to 30% mark, we're basically throwing our money away. You have to market wellness. All health is local. You have to have champions" who inspire others to join the program. Meanwhile, Sargento Foods saved $2.1 million with its wellness program. "You can't expect an immediate savings in year two. It's probably going to be year three or four until you get your savings," warned Sherri Samuels-Fuerst, senior HR manager. She agreed that incentives help: "More money in their pocket. [Employees] certainly understand that." Obesity and sedentary lifestyles often are the main targets of corporate wellness programs. Gary Earl, senior vice president at Cigna HealthCare, said obesity isn't just about eating too much. "You have to think in bigger terms and look at bigger issues" around lifestyle and parenting, he said. "We have to look deeper. There's something broader going on. We can change America" by fostering healthier lifestyles. Advice for HR pros To improve retention and job satisfaction, Phillip Adkins, director of benefits for the law firm Arnold & Porter, advised, "Listen to your current employees. We have to be employee advocates. Listen to what is important to them." Anne Driscoll, manager of people programs at Google, concurred: "Put the employee first, and all else will follow. That makes them highly productive, highly passionate and really focused on what they want to do for [the company]. Figure out what those people really want and emphasize that. Soft benefits aren't going to be the differentiator." Companies can attract talent with good corporate communications and having workers "feeling like we're doing a lot of good in the world," she noted. Likewise, Morris told conference-goers, "Use a multi-disciplinary, team approach. Obtain employee input. Establish what your pillars of value are and let them support your design." To start new wellness programs and improve older ones, Williams advised, "Whatever you do with your own population, be as bold as you can be. Think about it as you would about protecting any company asset. You can only improve what you can and choose to measure."
